AI agents for construction: what they are and how they work
An AI agent for construction is an AI system that owns one bounded job, such as reading a bid package or checking a subcontract against AIA A201, works through the source documents on its own, and returns findings a person can check. A good one cites every finding to the page. It does the first pass; your team still makes the call.
How is an AI agent different from a chatbot or automation?
A chatbot answers what you type. Automation runs fixed steps when a trigger fires. An agent takes a job, works through the documents, and hands back structured findings with sources.
| Chatbot | Rule-based automation | AI agent | |
|---|---|---|---|
| Starts from | Your question | A trigger and fixed rules | A job and a set of documents |
| Handles | Short text you paste in | Structured data and forms | Long, messy documents: bid packages, contracts, sub proposals |
| Returns | A paragraph | A filed email, a filled field | A list of findings, each with page and clause |
| You check it by | Re-reading the source yourself | Testing the rules once | Opening each cite |
| Example | "What is retainage?" | Save every new ITB to a project folder | Read a 312-page ITB and list bonds, LDs and DBE goals with page numbers |
What can AI agents do in construction today, and what can't they?
Contractors expect the first impact in documents. In the AGC and NCCER 2026 Workforce Survey, 67 percent of contractors expect AI's biggest in-firm impact on estimating and bidding, and 66 percent on document and contract review. That matches where agents are reliable today.
Can do well today
- Read a whole bid package and pull out deadlines, bonds, insurance, LDs, retainage, prevailing wage and DBE goals.
- Compare a contract to a standard form (AIA A201, ConsensusDocs, EJCDC) and list each deviation.
- Put sub proposals on one scope by CSI MasterFormat and flag exclusions, gaps and unbalanced line items.
- Draft a first-pass memo: Go/No-Go, questions for counsel, award recommendation.
Cannot, or should not
- Make the decision. A bid, a signature or an award carries judgment and liability that stay with people.
- Give legal advice. A clause flag is a question for counsel, not an answer.
- Know what is not in the documents: the owner's payment history, your crew availability, the relationship with the architect.
- Be trusted unchecked. A bad scan or a merged table can be misread, which is why every finding needs a cite you can open.
How do you evaluate an AI agent for preconstruction?
Five tests separate a tool you can rely on from a demo.
| Test | What good looks like | Red flag |
|---|---|---|
| Citations | Every finding opens to the exact page and clause | A summary with no page numbers, or a cite to the whole file |
| Named standards | Names the base forms and editions it compares against, such as AIA A201-2017 or ConsensusDocs 200 | "Best practice" with no form named |
| Data handling | States where data is stored, that it is not used for training, and the exact SOC 2 status | "Enterprise-grade security" with no detail |
| Human sign-off | The agent drafts; a named person approves, and the record shows who | The agent sends, files or awards on its own |
| Accuracy method | Says which documents were tested, how many, who checked them and what counts as a miss | An accuracy percentage with no method |
What should you ask an AI vendor before it reads your bid packages?
A short vendor questionnaire for preconstruction. Ask for answers in writing, and ask for a demo on a package you already know.
Evidence
- Show us one finding and open its source. Does every finding link to a page and clause?
- How did you measure accuracy: on which documents, how many, and checked by whom?
- What happens when a page is a poor scan or a table will not parse? Does the agent tell us?
Scope
- Which standard forms do you compare against, by name and edition?
- What does the agent not do? Where does its job end and ours begin?
Data
- Where are our documents stored, and in which country?
- Is our data used to train or tune any model, yours or a third party's?
- Which SOC 2 report do you hold today, Type I or Type II, and is the audit complete?
- Can we export the audit trail, and delete our data when we leave?
People
- Who signs off each finding, and does the record show it?
- Can we run one of our past packages, where we already know the answer?
Where does BAU AI fit?
BAU AI runs specialist agents for preconstruction documents and project delivery, and they hand findings to each other through one project record. See how the platform works.
Our own answers to the questions above: every finding is cited to page and clause; agents compare against named forms; data stays in the US and is never used for training; the SOC 2 Type II audit is underway; and every BAU AI performance figure is labeled illustrative until US production data exists.
| Agent | Job | Status |
|---|---|---|
| Clara | Reads the whole bid package, flags the risks with page cites, and drafts your Go/No-Go | Live |
| Dora | Checks prime contracts and subcontracts against AIA and ConsensusDocs, and flags the clauses that shift risk to you | Live |
| Nova | Levels sub bids to one scope and shows the gaps and unbalanced prices before you award | Live |
| Theo | Takes quantities off 2D PDF plan sets, each one marked on its sheet | Available |
| Dario | Keeps purchase orders and deliveries on the project record and matches delivery notes to open orders | Available |
| Lex | Turns site photos and voice notes into daily reports, and links RFIs and submittals to the right item | Available |
| Patrick | Drafts punch items from site walk photos for a person to confirm | Available |
| Fina | Tracks margin against the estimate, drafts pay applications with retention and forecasts cash | Available |
| Patrick | Keeps the schedule and three-week look-ahead current, with the critical path in view | Available |
Frequently asked questions
What makes an AI agent different from a chatbot?
A chatbot answers a prompt. An agent owns a defined job, works through the source documents end to end, and returns structured findings, each cited to the page, that a person can check.
Can an AI agent make the Go/No-Go decision?
It should not. An agent can read the package and draft a Go/No-Go memo with cited reasons. The decision carries judgment about your backlog, crews and the owner that is not in the documents, so it stays with your precon lead.
Do agents replace estimators or project managers?
No. Agents do the reading and the first pass. Estimators and PMs check the cited findings and make the calls, with more of their time spent on judgment instead of page-turning.
How accurate are AI agents on construction documents?
It depends on the job and on document quality, so ask each vendor for its method: which documents, how many, and who checked. BAU AI labels its own figures illustrative until US production data exists.
How many agents does BAU AI run today?
Three are live: Clara for bids and RFPs, Dora for contracts and Nova for bid leveling. Theo, for quantity takeoff from 2D PDF plan sets.
